Build custom or Zoho? A decision guide (build vs buy in the AI era)
AI made building custom software cheap enough to reconsider build vs buy. That does not always mean build. A practical framework for deciding what to build, what to buy, and what to combine.
For twenty years the default advice was "buy, don't build" — building was slow and expensive. AI has genuinely changed that calculation: a custom app can now be built in days. So the honest answer to "should we build our own instead of using Zoho?" is now "sometimes" — and the interesting work is knowing when.
Lean towards buying (Zoho or similar) when…
- The need is a well-solved problem — CRM, helpdesk, accounting, HR. Platforms have spent years on roles, audit, reporting, compliance and backups you would otherwise rebuild.
- You need it reliable and maintained without owning an engineering function.
- The process is fairly standard and the platform can flex to it with configuration.
Lean towards building when…
- The workflow is your differentiator — the way you do it is part of why customers choose you, and no platform models it well.
- Off-the-shelf tools force you into expensive workarounds or a shape that fights your operation.
- You need something narrow and specific that a big suite would over-serve.
The answer is usually "both"
In practice the strongest setups are hybrids: a platform like Zoho as the reliable system of record for the standard parts (CRM, invoicing, support), and a small custom app for the one or two things that are genuinely yours — connected by an integration layer so data flows without re-keying. You get platform reliability where it matters and custom fit where it counts.
The trap to avoid
The failure mode we see most is building custom because it was easy to start, then discovering the cost was never the building — it is the running: security, backups, maintenance, the person who leaves. Decide with the total cost of ownership in view, not just the cost of the first version. If you have already built and are feeling that cost, that is a normal place to be — and a good moment to bring in a second, senior opinion.
